How to design a better work experience for Blue Collars?

Challenge / Initial Situation

As a manufacturing company, blue-collar employees hold a key position for HAI. They account for about 70% of the total 1,800 employees and are extremely important to the core business. With virtually full employment of qualified blue-collar workers at HAI locations, attracting, developing, and retaining these employees is critical to the company’s success and the implementation of its growth strategy.

However, HAI faced a problem that often plagues manufacturing companies: Many concepts, opinions, and studies on good human resource management are tailored to white-collar employees. However, the desires and expectations of Blue Collars are often very different. Moreover, since blue-collar employees do not usually have a company email address, it is difficult for management to communicate directly with them. At the same time, the opinions of Blue Collars only reach top management in a misrepresented way, as they are filtered through the various levels of hierarchy.

Decision for functionHR

Faced with this situation and a rising turnover rate, HAI decided to take a new approach: in the spring of 2019 they introduced functionHR in order to use data analytics for the initiation of tailored measures to improve the work experience of their employees. In the first step, the entire employee survey process was handled with the functionHR Survey Platform.

For this purpose, an anonymous token-based survey system was implemented that was specifically tailored to the needs of Blue Collars. As a result, a very high participation rate of over 80% was achieved. At the same time, the modern data analyses via the Analytics Platform made it possible to quickly identify which factors had the strongest effect on employee satisfaction. Based on this, many targeted initiatives were introduced to improve the work experience.

Following the positive results of the employee survey, HAI consistently expanded functionHR’s software into a survey, HR reporting, and people analytics platform. In a step-by-step approach, functionHR has integrated multiple data sources (including HR master data) into a single database. In addition, onboarding and exit surveys are sent out on an ongoing basis to measure employees’ experiences at particularly important touchpoints on the employee journey.

This integrated database of master data and survey data can be analyzed interactively by business and divisional management as well as individual managers via a web-based dashboard. In addition to monitoring current developments, users are also shown recommendations for action to improve the situation in individual areas of the company. The integrated self-learning algorithms based on artificial intelligence enable the identification of factors that have a particularly strong influence on employee satisfaction, absenteeism, and turnover. On this basis, existing workflows have already been redesigned in the past and various initiatives have been implemented in the areas of communication, feedback management, and health management.

By moving towards data-driven HR management, HAI is now in a position to make HR decisions not just on the basis of a gut feeling, but on the basis of available facts and empirical evidence. This not only makes the decisions better and faster but also helps to explain them to various stakeholders in the company and increases their acceptance.

Achievements with functionHR

One year after the introduction of functionHR, HAI could already see positive effects of the data-driven strategy: Absenteeism at HAI had fallen by 33% and the turnover rate by 25%. Among employees in the first 6 months, early turnover had even dropped by 45%.

The mood among employees also improved significantly. The Net Promotor Score, which indicates whether employees would recommend HAI as an employer to their friends and acquaintances, had risen by 14 points. One reason for this is that the percentage of very satisfied employees had increased by 25% and the percentage of employees who are very satisfied with their manager had increased by 20%. Since then, HAI has continuosly improved these KPIs even more.

These results clearly show the economic benefits of data-driven people management: With direct and indirect costs of one annual salary per turnover case, annual savings in the high 6-digit range result from the reduction of turnover alone. A software solution such as the one HAI has developed together with functionHR can therefore not only successfully improve the work experience of employees, but also increase the financial success of the company.

The company employs a total of 1,800 people at nine locations in four countries. Although many people may not be familiar with the name, virtually everyone has probably entrusted their lives to HAI’s products at one time or another, as they are found in cars, ships, monorails and homes. Despite operating in a more traditional industry, HAI is a young, dynamic company: Founded in 2007, it has quickly expanded into additional locations and has grown by about 50% in the last 3 years.
